How do you decide which 1-2 growth channels to focus on?

I keep hearing the same advice from founders:

“Don’t spread yourself too thin. Pick 1-2 channels and go deep.”

Sounds right. But there’s a question I rarely see answered:

How do you actually choose those 1-2 channels out of the hundreds available?

For a B2B SaaS, for example, you could try SEO, Google Ads, LinkedIn, cold email, outbound sales, partnerships, affiliates, communities, Reddit, content, events, referrals, marketplaces, etc.

And almost every channel has someone saying it worked extremely well for them.

So what is the actual decision framework?

Do you look at:

  • Where your ICP already spends time?
  • CAC / expected payback?
  • Speed to learning?
  • Founder strengths?
  • Existing unfair advantages?
  • Market maturity?
  • Deal size / sales cycle?
  • Organic vs paid potential?
  • Something else?

I am curious if anyone has a mental model or framework they use to narrow 100+ possible channels down to 1-2 worth going all-in on.

Not looking for “LinkedIn works for B2B” type answers.
